Have you ever felt trapped in the whirlwind of your own business, wishing it could run itself so you could finally breathe—and maybe even enjoy a family dinner without your phone on the table? Most hosts get stuck in “operator” mode, but it is totally fixable. The secret to moving from an overwhelmed operator to a confident CEO is building robust short-term rental systems that allow your business to run itself.

The Breaking Point: Moving From Operator to CEO

Every successful entrepreneur has a moment when they realize their current pace is simply unsustainable. For Marisa Grover, my guest on the podcast, that moment happened in a hospital room. She was literally in labor, pushing a baby out, when a guest messaged her asking for an early check-in. Instead of focusing on her new addition, she was responding to guest requests.

Marisa manages over 50 properties while staying home full-time with two toddlers. She learned the hard way that without short-term rental systems, you aren’t building a business; you are building a cage. To step into your role as a CEO, you have to believe that your time is valuable. You are the cornerstone of your business, and you cannot lead if you are busy driving toilet paper to properties or answering the same check-in questions every Monday morning.

Progress Over Perfection: How to Start Your Short-Term Rental Systems

One of the biggest barriers I see in our tribe is the belief that systems have to be perfect before they are useful. We often think that building a manual will suck our souls for a year, so we never start. Lady, your goal is predictability, not perfection.

Marisa’s approach is something I advocate for every single day: just start where you are right now. You do not need a fancy corporate manual to begin. According to experts at Entrepreneur.com, documenting your processes is the only way to move from a “solopreneur” to a scalable entity. You just need a simple way to document what you are already doing so someone else can eventually do it for you.

Documenting the “How” With Simple Tools

You do not need to set aside an entire week to write SOPs. Instead, integrate documentation into your daily workflow using these simple methods:

  • Record Loom Videos: Next time you update a listing or adjust your pricing, record your screen and talk through what you are doing.
  • Voice Notes: If you are handling a unique maintenance issue, record a voice note explaining the steps you took.
  • The “Twice” Rule: Marisa’s philosophy is simple: if you find yourself doing a task twice, it needs a system.
  • Leverage AI: You can take those voice notes or transcripts and use tools like ChatGPT to draft a formal process for you.

This shift alone can save you hours every week. By recording yourself doing the work you are already doing, you are creating a library of knowledge that makes you replaceable in the day-to-day tasks.

Hiring for Culture Over Skill

Once you have your short-term rental systems in place, the next step is building a team to run them. Marisa currently operates with a team of seven virtual assistants and one full-time local operations manager.

The biggest mistake I see hosts make is hiring purely for skill. While skills matter, Marisa and I both believe in hiring for culture and core values first. Your team members need to fit the mold of the company you are building.

  • Define Your Non-Negotiables: What are the standards for your company that cannot be compromised?
  • Hire From Within: Marisa’s local operations manager started as a cleaner who understood her standards before being promoted.
  • Delegate Outcomes, Not Tasks: Do not just ask a VA to “update a listing.” Delegate the outcome of “listing optimization” and provide the system they need to achieve it consistently.

Reclaiming Your Time and Your Life

Building short-term rental systems is about more than just profit; it is about reclaiming your humanity. Marisa started delegating guest communication because she wanted to eat dinner with her family without her phone on the table.

As you elevate your business, you have to graduate your mindset. You have to stop saying, “I will just do this really quick,” and start asking, “Who or what can do this for me?” This is how you stop scaling chaos and start scaling a sustainable operation.

Remember, self-care is not a luxury for an entrepreneur; it is a necessity. If you are scaling chaos, it becomes incredibly expensive and defeating. Focus on improving the services you have and making the client experience the best it can be before you try to add more properties to a broken system.
